Tired of telling small clients that the follow-up they want needs a bigger HubSpot plan? You audit their portal, find leads going cold after one email, and the fix you'd normally reach for, sequences, isn't on their subscription.

This playbook is for agencies and HubSpot consultants whose clients run HubSpot Starter. It covers what Starter can automate on its own, where it stops, how to package follow-up automation as a paid service, and how to run it without hurting a client's inbox or reputation.

## Why HubSpot Starter clients are worth building a service for

Many small B2B clients sit on Starter for a long time. They have a CRM, a pipeline and a handful of reps, but not the budget or the need for everything in Professional.

Their follow-up problem is usually the same: a rep sends one good email, sets a task, and the second and third emails depend on memory. Across 30 or 40 open prospects, that breaks within a week.

That's a clear, recurring problem with a visible result (replies), which is the kind of thing clients will pay a retainer for. It also keeps you in the portal every month, which tends to lead to the next project.

## What HubSpot Starter can and can't automate

Before you scope anything, be precise with the client about what their plan does. Old blog posts often list sequences as a Starter feature. Go by HubSpot's knowledge base, not by a post from before the last pricing change.

**Starter's simple workflows.** In Marketing Hub Starter you can attach a simple workflow to a marketing email or form. HubSpot limits these to up to 10 actions each, one simple workflow per enrollment trigger, and a short list of actions: delays, internal notifications or another marketing email, tasks, and static segment changes ([HubSpot Knowledge Base: Use automation with emails](https://knowledge.hubspot.com/email/use-automation-with-marketing-emails)). That's useful for a welcome or form follow-up. But these are marketing emails, sent through HubSpot's marketing sending, and prospects can usually tell.

**Native sequences.** HubSpot requires an assigned Sales or Service seat and Sequences permissions for every user who creates and runs sequences ([HubSpot Knowledge Base: Create and edit sequences](https://knowledge.hubspot.com/sequences/create-and-edit-sequences)). For a small client, the cost isn't the feature. It's buying a paid seat for every rep who sends.

## Where FlowNer Sequences fits (and where it doesn't)

FlowNer Sequences is a sequence engine from 4CRMs that runs inside a client's HubSpot Starter portal. It's a separate engine from HubSpot's native sequences, so it doesn't need a Sales Hub Professional seat to run.

- **A send window**, with an option to send on business days only.
- **Personalization tokens** for first name, company and job title.

- **Draft, active and paused states**, so a client can review a sequence before it touches a contact.
- **Shared sequences**, so the client's team works from one approved version.

Two details that matter in client work. Wait timing counts from when the previous email actually sent, not from enrollment, so a delayed send doesn't compress the rest of the schedule. And emails go out from the **client's own connected mailbox**, with the connection status visible and a one-click disconnect.

What it doesn't do: it doesn't start sequences from a workflow on Starter, and its steps are Email and Wait only, with no call or task steps. If a client needs either, see the upgrade section below.

## How to package follow-up automation as a client service

Clients don't buy "sequences". They buy "fewer leads going cold" and "my reps stop chasing manually". Package the work around that.

### Launch (one-off project)

- Audit the client's pipeline and current follow-up habits.
- Agree on two or three sequences tied to real moments in their sales process.
- Write and approve the copy with the client's sales lead.
- Connect the mailbox, clean the first list, run a pilot, then go live.

### Run (monthly retainer)

- Enroll new segments on an agreed schedule, for example every Monday.
- Watch bounces and unsubscribes, and clean the list.
- Refresh copy that stops getting replies.
- Send a short monthly report.

### Improve (quarterly)

- Retire sequences that don't earn replies, add one for a new use case.
- Review whether the client has outgrown Starter. Sometimes the honest recommendation is an upgrade, and you're the one who should make it.

**Pricing tip:** price on the work and the outcome, not the software. Decide up front whether the app subscription is billed to the client directly or bundled into your retainer. Most agencies find direct billing simpler, because the client owns the tool if the relationship ends.

## Client onboarding checklist

Run these steps in order. Most failed launches skip one of the first four.

1. **Confirm the plan and the sender.** Check the client's HubSpot subscription, and agree which rep's mailbox the emails will come from. Replies should land with the person who will answer them.
2. **Connect the client's mailbox, not yours.** Sending from an agency address confuses prospects and splits the conversation history. With a partner seat you can work inside the client's portal, but the sending identity should stay theirs.
3. **Clean the first list.** Remove bounced, unsubscribed and obviously stale contacts. Check that first name, company and job title are filled in for anyone you'll personalize to.
4. **Confirm consent and the unsubscribe path.** Make sure the client has a lawful basis to email each segment in their market, and that every email offers a simple way out.
5. **Write and approve the copy.** Keep sequences as drafts until the client's sales lead signs off.
6. **Set the send window.** Use business days only for B2B. Nobody replies to a Saturday follow-up.
7. **Pilot with a small segment.** Enroll 10 to 20 contacts first. Check that tokens render correctly and that wait times behave as expected.
8. **Go live and review weekly for the first month.** Check replies, bounces and unsubscribes every week before you settle into a monthly rhythm.

## Five follow-up sequences to offer Starter clients

Each one below uses only Email and Wait steps. Adjust timing to the client's sales cycle.

### 1. Inbound inquiry follow-up

**Who:** contacts who filled out a contact form and didn't book a call. **Shape:** Email (thanks plus one question) → Wait 2 days → Email (short case or resource) → Wait 4 days → Email (last check-in).

### 2. Post-demo follow-up

**Who:** prospects who had a demo or first meeting. **Shape:** Email (recap and next step) → Wait 3 days → Email (answer the objection you heard) → Wait 5 days → Email (open door).

### 3. Quote or proposal follow-up

**Who:** deals where a quote went out and went quiet. **Shape:** Email (anything unclear in the quote?) → Wait 3 days → Email (offer a 15-minute walk-through) → Wait 7 days → Email (should I close this out?).

### 4. Event or webinar leads

**Who:** people the client met at an event, enrolled from a list. **Shape:** Email (reference the event) → Wait 3 days → Email (one relevant resource) → Wait 5 days → Email (meeting ask).

### 5. Closed-lost check-in

**Who:** deals lost two to three months ago on timing or budget. **Shape:** Email (light check-in, what's changed) → Wait 10 days → Email (one useful update) → stop.

 

## Best practices, tips and tricks

- **One sequence per goal.** Don't build one long "nurture everything" sequence. Short, specific sequences are easier to report on and easier to fix.
- **Three or four emails is usually enough.** Past that, reply rates drop and unsubscribes rise.
- **Write like the rep, not like the brand.** Plain text, short paragraphs, one question per email.
- **Decide thread versus new email on purpose.** Replying in the same thread keeps context. A new thread can work for a later "different angle" email.
- **Check token fallbacks.** If job title is blank for half the list, don't put it in the subject line.
- **Name sequences per client and per goal**, for example "ACME – Post-demo – v2". You'll thank yourself across ten portals.
- **Keep a library of approved templates.** Clone a proven sequence into a new client portal instead of starting from scratch, then rewrite the copy for that client's voice.
- **Don't double-email.** Check that a contact in a follow-up sequence isn't also getting the client's marketing newsletter that week.
- **Test what happens when someone replies** before you go live, and tell the client's rep what to expect.

## How to report results to clients

Keep the monthly report to numbers the client can act on:

- **Emails sent** and **replies**, per sequence. Reply rate is the headline metric.
- **Bounces**, as a list-quality signal. A rising bounce rate means the source of the list needs attention.
- **Unsubscribes**, as a copy and targeting signal.
- **Meetings or deals** that followed, pulled from the client's HubSpot records.

FlowNer Sequences shows sent, replies, bounces and unsubscribes on its dashboard, with a recent-activity feed for bounces and unsubscribes. It doesn't report opens, so don't promise open rates in a client report.

## Common mistakes agencies make

- Sending from the agency's domain.
- Enrolling the whole database on day one instead of piloting.
- Writing five or six steps because the tool allows it.
- Skipping list cleanup, then blaming the tool for bounces.
- Reporting activity (emails sent) instead of outcomes (replies, meetings).
- Calling a beta tool "set and forget". Check it weekly.

## When to recommend an upgrade instead

Workarounds are good business only when they're the right fit. Recommend Sales Hub Professional if the client:

- **wants sequences to start automatically from a workflow**,
- **relies on call or task steps** inside their sequences, or
- **needs Professional for other reasons anyway**, such as forecasting or deeper reporting.
